Who cares if you don't finalize the extension until after the regular season, just announce the intentions so to indicate he will be the coach in 2012. You do so for nothing other than recruiting purposes. It wouldn't be binding.

I wait until the end of the year, after the bowl game, before I do anything. No need to be discussing a contract in the middle of the season. IMHO. There's a lot of football to be played after the first two games of the year, so I wouldn't do anything if he wins both of them, just the same as I wouldn't do anything if he lost both of them.
